I used instant cake and baked my new Western Digital WD10EAVS Drive.
after successful looking bake i put the new drive back internally in my TiVo HD and
started it up, it showed the welcome screen and then just stuck ata grey screen.
I previously tried this earlier a month ago or so, and i remember it got a little farther, to the point it brought up a blue or green screen on my TiVo HD saying something about Hard Drive self repair, deal, and could take 3 hours but that never worked. I gave up but now trying again.

David,
There are only a handful of situations where this grey screen will pop up immediately after the "Welcome, Powering Up..." screen.
- Incorrect software installed on drive
- Drive not plugged in, drive cable/plug is damaged, drive not receiving power
- Drive is broken or incompatible
- DVR is broken
To eliminate the first one, could you please verify that you have a TiVo HD TCD652? The first three digits of your service number should start with 652. If you in fact have a Series3 HD DVR (TCD648) instead, then this would explain the grey screen problem you are having. You will need to get the correct version of the software for your machine if this is the case.
For the second one, please check that you've got the cable plugged in to the drive all the way, and that it's also plugged in to the motherboard. Also inspect the cable and plug for any obvious damage, particularly where the power cables plug into the power supply. Do this with the unit unplugged!
As far as compatibility is concerned, I'm afraid we do not have experience with that specific model of drive. We currently use WD10EVDS drives. However if the drive isn't compatible, it's more likely that you would either see the unit in a reboot loop, or simply stuck on the welcome screen. A grey screen usually only pops up when the unit sees the wrong software, or if it doesn't see a drive at all. I would recommend running the manufacturer's diagnostic tools on the drive to test it out.
With regards to the last potential issue, can you tell me if the unit works with your old drive? If so, then it may be safe to rule the unit out as a problem. But if you're having the same issues, then I'm afraid that the signs point to a broken DVR.
Hope that helps.

I did end up getting it to work.
I ended up hooking my drive to my Desktop PC with a SATA PCI card,
Ran instant cake and it worked. I think some of the USB to Sata cables ,
or in my case, i tore apart a SATA external Hard Drive Enclosure and used the
USB to Sata interface there , but in some cases, it must not 100% work , so using
my Dersktop and a SATA controller PCI card worked.
ONLY issue now is my TiVo HD thinks i still have a smaller 16o GB HD, it
says on System Info 20+ hours HD or 180+ hours of Standard recording.
Wouldnt it be HIGHER for I havd a 1TB hard drive now?

OK, Update.. I just use WinMFS, and i hooked up my drive, simply used Supersize and Mfs Add
and now my TiVo HD is showing my HD Capacity correctly in System Info.

Hi, I'm having the exact same issue. I have the correct Instantcake software, I have a Series3 HD 648250B and I'm using a Seagate WT31000528AS 1TB drive. When installing the software I used a IDE DVD drive and connected the HDD directly to the computer via SATA. I've run the software twice, both times stating it loaded correctly, but when I hook up the HDD I get the welcome screen and then the Gray screen. Any ideas?
